Build, Buy or Platform: The Triage

Every AI request that reaches you is secretly a budget decision. Four questions sort them into build, buy or use-what-you-have before money moves.

Within a month of owning the AI mandate, your inbox fills with the same email in three costumes: "We should build an internal tool for this." "Vendor X does exactly this, can we buy it?" "Can the AI we already pay for do this?" All three are the same question, and answering them one at a time by instinct is how AI budgets disappear without a trace.

The two expensive mistakes

Organizations burn AI budget in two symmetric ways.

Building the commodity. An internal team spends two quarters building a meeting summarizer, a document Q&A bot or a support-ticket classifier that a dozen vendors sell as a feature. The build is fun, demos well and is obsolete against the commercial version before it ships.

Buying the differentiation. The workflow that actually sets the company apart, the one encoding proprietary judgment, data and process, gets handed to a vendor whose product flattens it to the industry average. The company pays to become more generic.

Both mistakes come from skipping triage and going straight to solutioning. The fix is a fixed set of questions asked in a fixed order.

Step 1: Ask the four triage questions

For any AI request, in this order:

  1. Differentiation. If a competitor had exactly this capability tomorrow, would it hurt? If no, it is commodity: never build it.
  2. Data sensitivity. Which data class from the last lesson does it touch? Protected data narrows the vendor field to Tier 3 and strengthens the case for controlled or internal builds.
  3. Rate of change. Is the underlying need stable (contract review) or moving fast (anything touching frontier model capabilities)? Fast-moving needs punish long builds.
  4. Maintenance reality. Who fixes it in month nine when the model behind it changes behavior? No named owner means no build, whatever the other answers say.

Step 2: Read the answers as a decision grid

The triage resolves in this order. Platform first, buy second, build last.

The order matters because the cheapest capability is the one already under contract. In practice a large share of requests dissolve at the first stop: the general-purpose tools the company already licenses can do the job with a well-built prompt and a saved workflow, which costs an afternoon instead of a procurement cycle. Buying earns its place when the need is commodity but operationally deep: real integrations, uptime someone else guarantees, a roadmap someone else funds. The two contract terms that matter more than price: your data is not training material, and your data exits with you in a usable format.

Building is the last resort and the biggest prize. Reserve it for capability that encodes what only your organization knows: your pricing logic, your risk model, your client methodology. That is the judgment a vendor cannot sell you, because they do not have it.

Triage a live request

Use a real request from your organization, or the one you are most tempted to build yourself. The month-nine question kills more builds than any other, and it should.

You are an AI capability triage advisor. Walk me through a build-buy-platform decision.

1. Differentiation: would a competitor having this capability tomorrow hurt us?

4. Maintenance: who owns it in month nine, by name?

After my answers, give a verdict (platform / buy / build), the two biggest risks of that verdict and what evidence would change your mind.
